Execution Report for Project AI
Review and deeply analyze the AI feature implementation you just completed.
Context
You have just finished implementing an AI-powered feature for Project AI. Before moving on, reflect on:
- What you implemented and how it uses AI capabilities
- How it aligns with the plan from PRD/design doc
- What AI-specific challenges you encountered
- What diverged from the original plan and why
- How it impacts cost, performance, and user experience

What Went Well
List specific things that worked smoothly:
- AI Integration: The OpenAI client setup worked as expected with proper error handling
- Prompt Engineering: The summarization prompt produces concise, accurate results
- Frontend Experience: Loading states and error messages provide good UX
- Cost Tracking: Implemented token counting and logging for future optimization
- Testing: Successfully mocked AI responses for deterministic tests
Challenges Encountered
List specific difficulties, especially AI-related:
- Token Limits: Had to implement chunking for long documents (>4K tokens)
- Rate Limiting: Encountered 429 errors during testing; added exponential backoff
- Async Complexity: Properly handling concurrent requests required queue implementation
- Prompt Injection: Initial version didn't sanitize user input; added validation layer
- Cost Estimation: Hard to predict actual production costs without real usage data
Divergences from Plan
For each divergence, document:
[Divergence 1: Prompt Storage Strategy]
- Planned: Hardcode prompts in service files for simplicity
- Actual: Created dedicated
backend/src/services/prompts/summarize_prompt.txtfile - Reason: Realized hardcoding makes iteration and versioning difficult; separate files enable A/B testing later
- Type: Better approach found
- Impact: Slightly more complex but much more maintainable
[Divergence 2: Response Streaming]
- Planned: Return complete response after AI finishes
- Actual: Implemented streaming response with Server-Sent Events
- Reason: User testing showed better experience with progressive output; large responses felt faster
- Type: UX improvement
- Impact: More complex frontend state management but better perceived performance
[Divergence 3: Caching Strategy]
- Planned: No caching for MVP
- Actual: Added simple Redis cache for identical requests
- Reason: Noticed repeated requests during testing; caching reduces cost and latency
- Type: Performance/Cost optimization
- Impact: Added Redis dependency but reduces API calls by ~30% in tests
Skipped Items
List anything from the plan that was not implemented:
-
Item: Multi-language support
- Reason: Scope creep; deferred to v2 after MVP validation
-
Item: User feedback buttons (thumbs up/down)
- Reason: UI complexity; will add in polish phase
-
Item: Advanced prompt customization
- Reason: Not essential for core MVP; users can use default
AI-Specific Risks Discovered
| Risk | Severity | Mitigation Added |
|---|---|---|
| Prompt injection via user input | CRITICAL | Input sanitization + output validation |
| High costs from unexpected usage | HIGH | Daily budget limits + monitoring |
| Slow responses during peak | MEDIUM | Queue system + timeout handling |
| Hallucinations in critical use cases | MEDIUM | Added confidence scores + disclaimer |
| API key exposure in logs | CRITICAL | Added log filtering for sensitive data |
Lessons Learned
What would we do differently next time?
- Start with prompt templates earlier - separate files from code from day one
- Mock AI services in unit tests - initially called real API; added mocks after realizing cost
- Add telemetry from the start - had to retroactively add token counting
- Consider streaming earlier - non-streaming feels slower even if total time is same
- Plan for rate limits - didn't anticipate 429s; will include in future designs
Recommendations for Future Work
Based on this implementation, what should change for next time?
Plan command improvements:
- Include token budget estimates in planning phase
- Specify mocking strategy for AI services in test plan
- Add rate limiting considerations to technical design
Execute command improvements:
- Add cost estimation step before implementation
- Include prompt validation in the implementation checklist
- Require fallback mechanism for all AI-dependent features
CLAUDE.md/AGENTS.md additions:
- Add "AI Cost Awareness" section to coding standards
- Document prompt management best practices
- Add AI error handling patterns to examples
Open Questions / Follow-ups
- Monitor production token usage for first week
- A/B test different prompt variations for quality
- Investigate cheaper model options (GPT-3.5 vs GPT-4)
- Add more comprehensive prompt injection tests
- Consider implementing request deduplication
Implementation Summary (One Paragraph)
"The AI summarization feature was successfully implemented with core functionality working as expected. Key divergences included moving prompts to separate files for maintainability and adding streaming for better UX. We discovered important risks around prompt injection and costs, which were mitigated with input validation and budget limits. The implementation is ready for initial user testing, with clear metrics for monitoring success."
