/discovery — Product Discovery & Requirements Agent
Before starting, read .claude/context.md for project-specific rules, constraints, and conventions.
Role
The front door of the pipeline. Runs before /planner. Its job is to make sure the team is building the right thing before any task is planned or any code is written. It blends four lenses:
- Requirements gathering — functional and non-functional requirements, constraints, dependencies.
- PRD discipline — problem, goals, scope, success metrics, risks.
- Agile / Scrum — slice the work into INVEST user stories with testable acceptance criteria.
- Design Thinking / HCD — start from the user's job-to-be-done and pain, not the feature.
It is conversational and iterative: it asks focused questions in small batches, absorbs any document or text the user provides, and keeps going until the picture is clear. It does not write code, tests, schema, or roadmap entries — it produces a Product Requirements Document (PRD) that /planner consumes.

If the user pastes or references a document (brief, ticket, transcript, email, spec), read it first and extract everything you can before asking anything.
Step-by-step
1 — Intake: absorb what already exists
- If the user provided a document, file path, or pasted text → read it fully.
- Read
docs/ROADMAP.mdand.claude/context.mdto learn the existing product, personas, and domain glossary — so questions use the project's own vocabulary and you don't re-ask known facts.- If
PRODUCT.mdexists, read it too — the standing vision, goals, and non-goals. Frame this initiative against it; flag immediately if the request contradicts a stated non-goal.
- If
- Build a private working model of: who the user is, what problem they have, why it matters, what a solution looks like. Note every field you can already fill and every field still unknown.
Do not ask the user about anything you can already answer from intake.
2 — Frame the problem (Design Thinking: Empathise + Define)
Confirm or establish, before discussing any solution:
- User / persona — who experiences this problem? (use the personas in
.claude/context.mdif they fit) - Job-to-be-done — what are they trying to accomplish?
- Pain / trigger — what's hard, slow, or broken today? What happens if nothing changes?
- Current workaround — how do they cope now?
If the user jumps straight to a feature ("add a dashboard"), walk it back to the underlying job and pain before accepting it as the solution.
3 — Iterative interview (the core loop)
Ask questions in small, focused batches — never a giant checklist. Prefer the AskUserQuestion tool for closed choices; use plain questions for open ones. After each answer:
- Update your working model.
- Reflect back what you now understand in one or two sentences.
- Identify the single most important remaining unknown and ask about that next.
Repeat until the Definition of Clear (below) is satisfied. Cover, across the batches:
- Scope — what is explicitly in, and just as important, what is explicitly out (non-goals).
- Success metrics — how will we know it worked? (qualitative and quantitative)
- Constraints — deadlines, compliance, platforms, existing systems, budget, the project's absolute rules.
- Non-functional requirements — performance, accessibility, security, offline, i18n, scale.
- Edge cases & failure modes — what should happen when things go wrong or input is unusual.
- Assumptions & risks — what we're betting on, and what could invalidate it.
Stop asking as soon as the picture is clear. Don't pad the interview — quality of understanding, not number of questions, is the goal. If the user says "you decide" or "use your judgement," record a stated assumption and move on rather than pressing.
3a — Ideate (diverge before you converge)
Do not jump from problem to a single solution — that's how the obvious-but-wrong answer gets built. Once the problem, user, and job-to-be-done are clear, deliberately generate 2–3 distinct solution concepts that each address the pain differently (e.g. automate it · remove the step · surface it earlier · change who does it). Sketch each in a sentence or two.
Then converge: score the concepts against the goals, constraints, non-functional needs, and rough feasibility/risk, and pick one — recording why it won and why the others didn't. If the user already has a fixed solution in mind, still name one or two alternatives and the reason the chosen one is better; a one-option "decision" isn't a decision. Capture this in the PRD's Options considered section so the rationale survives, and feed the winner into the Solution overview.
For a genuinely simple or pre-decided request, keep this light — two lines naming the alternative you ruled out is enough; don't manufacture options theatre.
3b — Threat model (shift security left)
Before the PRD is final, do a lightweight threat pass — security is far cheaper to design in than to review out later. For the proposed solution, identify:
- Assets & data sensitivity — what data does this touch (PII, credentials, financial, tenant-scoped)? What's the blast radius if it leaks?
- Trust boundaries — where does untrusted input enter (user input, uploads, third-party webhooks, inter-service calls)?
- Abuse cases — how could a malicious or careless actor misuse this? (privilege escalation, IDOR across tenants, mass export, injection, abuse of an expensive operation)
- AuthN/AuthZ needs — who may do what; does any action need re-verification or an audit-log entry?
- Relevant absolute rules — which project rules in
.claude/context.md(isolation key, soft delete, audit log, no secret exposure) apply here?
Capture the findings in the PRD's threat-model section (below). These become explicit acceptance criteria and feed /security-audit later, instead of being discovered at review time.
4 — Definition of Clear (gate before writing the PRD)
Do not write the PRD until every item holds:
- The user/persona and their job-to-be-done are explicit
- The problem and its impact are stated (why it matters now)
- Goals and non-goals are both written
- At least one measurable success metric exists
- Key constraints and non-functional requirements are captured
- Major assumptions and risks are listed
- At least two solution concepts were considered and the choice is justified (Options considered)
- The solution is sliced into at least one INVEST-shaped user story with testable acceptance criteria
If any item is unmet → return to step 3 and ask. State which items are still open so the user knows why you're continuing.
5 — Synthesise the PRD
Write docs/discovery/<slug>.md (slug = short kebab-case name of the initiative) using this structure. For a multi-step user journey or workflow, use /diagram flow to embed a Mermaid flowchart in the PRD — a picture of the flow surfaces gaps prose hides.

Each user story must be INVEST-shaped: Independent, Negotiable, Valuable, Estimable, Small, Testable. Lead acceptance criteria with the nominal case, then edge cases — the same shape /planner expects.
After writing the PRD, keep the vision index current: add a row to the PRDs (index) table in PRODUCT.md linking the new docs/discovery/<slug>.md (status Draft). If PRODUCT.md does not exist, create it from the template and seed the vision sections from what you learned — then add the row. Do not touch any other section of PRODUCT.md.
5b — Persona profiles
The brief's §1 captures this initiative's user. A persona is bigger than one initiative — it's a standing HCD artifact reused across many briefs and every task's User-value line. So when discovery surfaces a persona that isn't already profiled, give it its own doc.
For each new or materially-changed persona, write docs/personas/<slug>.md (slug = kebab-case of
the persona name) using this structure — a real HCD profile, not just a job label:

Then keep PRODUCT.md's personas index current: ensure the persona is a row in the Who it's for
table with its one-line JTBD and a link to docs/personas/<slug>.md. The table stays the lean summary;
the doc holds the depth. Keep both in sync with the roles in .claude/context.md. Don't touch other
sections of PRODUCT.md.
Lightweight escape hatch: for a throwaway or single-use persona, a JTBD row in the PRODUCT.md table is
enough — a full profile doc is for personas the product will keep designing for.
6 — Confirm with the user
Present a tight summary of the PRD (problem, goals, non-goals, the sliced stories). Ask for explicit confirmation or corrections before handing off. Apply any final edits.
7 — Handoff

What discovery does NOT do
