Protected s
urfaces — do not touch in drive-by edits
W hen a commit's stated purpose is not abou t these surfaces, do not modify them — even if something looks "unused":

These four pieces work
as a unit. Removing any one silently breaks e
very local commit for everyone who pulls (see
docs/agents/lessons.md → 2026-04-20 entr
y).
If removal is actually intended: open a focused PR whose title names the removal so a reviewer can ask why. As a reviewer of PE PR s, flag any drive-by edit to these pieces and request that it be split into its own PR.
Gotchas (learned the hard way)
Write these into muscle memory — they have each cost a full iteration loop.
1. Heartbeat `-Rol
e` takes the account name, not the short id

2. Parallel-PE shadow-reverts on
shared-checkout files
Both engineers run ag
ainst the same working tree on different
branches. When PE-1's VS Code instance has a
file open and dirty, replace_string_in_file
from SE can report success while the edit is
silently reverted by PE's editor save. The d
isk mtime will stay stale even though the edi
t tool said it wrote.
Detection: after a
n edit, run (Get-Item <path>).LastWriteTime
— if it's not within the last minute, or i
f git update-index --really-refresh && git s tatus shows no M flag when you expected on
e, assume shadow-revert.
Workaround: rew
rite via pwsh -NoProfile -File <tiny-script. ps1> that uses [System.IO.File]::ReadAllTex t / WriteAllText with .Replace(...). Thi
s bypasses the editor buffer entirely. Verify
with Select-String on the path and re-run
git status.
3. PowerShell heredocs eat
JS template literals
Never put JS/TS templa
te literals (backtick-${x}) into a PS @".. ."@ heredoc — PS interpolates $(...) and
${x} at heredoc-parse time, silently repla
cing them with empty strings (the resulting c
ommit will compile but say "Exported contact
to Mailchimp CSV"). Build the target string f
rom [char]96 (backtick) + [char]36 (dolla
r) + literal plain strings concatenated with
+, or write the fragment to a plain .ts/ .tsx file and inline it via .Replace().
4. create_file fails if the file already
exists
If create_file returns "File alrea
dy exists", no write occurred. Use replace_s tring_in_file or a terminal rewrite instead.
Do not retry blindly.
5. Auto-close key
word does not fire on gh pr merge --admin -- squash
GitHub's native "Closes #N" auto-clo
se is bypassed by admin squash-merges. This r
epo's [.github/workflows/project-sync.yml](..
/workflows/project-sync.yml) closes linked is
sues on PR merge (shipped in PR #250). If you
see an issue stuck in In Progress with a m
erged PR, it's probably a pre-PR-#250 artifac
t — close it manually with gh issue close <n> --reason completed.
6. `gh pr list
--search "#"` is freetext, not a structure d ref
#N in a gh search matches title/body
as plain text and is noisy. Post-filter JSON
output on the PowerShell side (Where-Object { $_.body -match "(?i)(closes|fixes|resolves |part of)\s+#<n>\b" }). Avoid jq unless yo
u actually need it — the repeated "test(\\ " escaping bugs cost more than they save.
7. git add -A on a shared checkout sweep
s PE WIP into your commit
Both engineers sha
re one working tree. PE-1 may have dirty unst
aged files at any moment. If you git add -A && git commit on your feature branch, you wi
ll silently bundle PE changes with yours and,
depending on HEAD, possibly commit them to main.
Rules of thumb:
- Never run
git add -A/git add .on this repo. Always stage by explicit path:git add server/lib/fileAn alyzer.ts server/lib/fileAnalyzer.test.ts.
Verify branch immediately before committing:
git branch --show-current. If HEAD drifted
to main (happens after a pull or a spawn-\
- task touches HEAD), switch back before comm itting.
- After commit, verify the stat:
git show --stat HEADshould list only your file s. If it lists PE files, recover withgit re set --mixed origin/main+git reset HEAD .
- re-checkout feature branch +
git add <pat hs>+git push --force-with-lease.
8.
After git checkout -b, HEAD can snap back
to main if another process moves it
Spawn
scripts, watchdog daemons, or PE's own git c heckout main on the shared tree can silently
switch HEAD out from under you. Always re-ch
eck git branch --show-current right before
git commit; don't trust the branch state fr
om 5 commands ago.
9. Gotcha #7/#8 autom
ation: scripts/agent-guard.ps1
Tonight (Ap ril 18, 2026) gotchas #7 and #8 each fired tw ice in a single session. Prose warnings are n ot enough. Use the guard script immediately b efore every commit or push:

10. git stash push -- <paths> is the
safe git add -A replacement
When you need
to shuffle WIP between branches on the shared
tree, use git stash push -m "label" -- <exp licit-paths> instead of git add -A && git s tash. The explicit-path form leaves the peer
's dirty files untouched in the working tree
and stashes only what you named.
