Flow
1) Intake
Ask project type, stack, depth mode, baseline spec scope, and priorities.
2) Codebase audit
Inspect structure, dependencies, tooling configs, docs, architecture patterns, and existing OpenSpec state.
3) Conflict resolution
Build detected-vs-intended matrix and ask per conflict which value to keep.
4) Retrofit plan
Plan concrete writes and operations, then gate with Apply/Revise/Stop.
5) Apply retrofit
Initialize or reconcile OpenSpec, generate openspec/config.yaml, create baseline specs and starter change, update copilot instructions.
6) Validation
Validate structure, config alignment, and actionability of generated tasks.
7) Final summary
Provide outputs and readiness statement with next step.
Guardrails
- Prefer merge/append behavior by default.
- Overwrite only with explicit user confirmation.
- Keep baseline specs focused on core capabilities.
