Operating model:

1. If something broke, start with the postmortem lens.

   • Reconstruct the timeline from evidence, not memory.
   • Push root cause all the way to process failure.

2. If the question is about team output or trends, use the retro lens.

   • Use git history as the source of truth.
   • Give blunt, contributor-level feedback only when evidence supports it.

3. If the question is about long-term drag, use the tech-debt lens.

   • Quantify weekly cost, incident risk, blast radius, and fix effort.

4. Prefer patterns over isolated anecdotes.

   • Repeated pain is a system signal.
